How do I personalize outbound without spending hours on research?
Personalize outbound with one dated, sourced fact that changes the problem in the first line. Leave the structure, the offer, and the ask fixed. Named accounts get one observation. A live signal gets about ninety seconds of checking. Everyone else gets segment copy. A model drafts the hypothesis or writes none. A person opens the source before a send.
A sourced reason is the personalization

HubSpot’s sales personalization guide defines the work as tailoring outreach to context, behavior, and needs, not a first name. Its AI prospecting guide says to pick the one or two most relevant signals, and to use the model as the research assistant, not the closer. Record Context adds the cut that matters: the buyer already knows the event. The line has to say what it plausibly changes. Martal’s 2026 guide states the test: the message could not have gone unchanged to anyone else. Ignore published reply rates.
Fix the four layers under the line
Fix delivery, the record, the recipient, and the ask before the opener.
Martal’s order is deliverability, then data accuracy, then targeting, then the offer, then the personal line. Gmail’s sender guidelines require SPF or DKIM from every sender, plus TLS, valid forward and reverse DNS, and a spam rate under the ceiling on that page. Above 5,000 messages a day to Gmail accounts, SPF and DKIM are both required, plus DMARC, From-domain alignment on direct mail, one-click unsubscribe, and a visible unsubscribe link in the body for marketing and subscribed mail.
Segment copy is the default. The individual line is one sourced fact, and only after you define the ICP and validate it before outreach. Martal treats people data older than ninety days as suspect, because roles rot faster than company facts.
Three research budgets, and the sentence each one may send
Set the minutes before you open a tab.
Reachly’s three-tier model sets the minutes. Named accounts, where one deal would change the quarter, or a small market you cannot afford to burn, get about fifteen minutes on the account and about three minutes per contact for two or three people: the event and one consequence, not a biography. A live signal gets about ninety seconds to confirm the signal is still on the page and the generated line reads well. In that pass the source is still up, inside a window you wrote down, the contact owns the work or reports to whoever does, and the opener reads naturally out loud. You do not write it then. The template was written once. No signal still costs the hour to write the segment version, then a spot check, and no per-person research. If those hours exceed the week, cut accounts and keep the minutes per contact. Promote when a signal fires, and demote when it is stale or the sequence ends with no reply. If a tier stops producing conversations, check the account, then signal freshness, then the role line, before you rewrite the offer.
Four tests before a trigger becomes a line
A trigger is not a message. Record Context scores relevance, specificity, recency, and evidence. A high score may deserve a reviewed send. A low score stays on the record. Send only when all four are yes.
Relevance: the event connects to a problem you can help. Specificity: specific enough to avoid a generic line. Reachly’s check is whether it could go to five other companies unchanged. If it could, it is decoration. Recency: inside a window you wrote for that signal before the week. A job post’s window is a set number of days from the post. Reachly’s example keeps a first outbound hire live for sixty days from the post. Give funding a shorter window. Evidence: a colleague can open the URL. No URL, no individual send.
A summary is not a send. One HubSpot smart-property example summarizes funding over six months. One workflow example, on Professional or Enterprise, emails the rep only when three things are true together: no open deal, funding inside ninety days, and visitor intent you defined, such as at least three unique visitors from the company on a product page in the last seven days.

A signal earns its own template only when it changes the angle, the timing, or who sends.
One account fact, then a role line
Research the company once, reuse that observation on later touches, and do not reopen the dossier. Change the consequence by role.
Apollo’s 2026 guide says to personalize the trigger, the problem, the proof, and the next step, and to keep structure, length, the offer, the ask, and the cadence fixed. An empty proof slot stays empty.
Same hire. The person who owns the number waits on the list and the domain. The person who owns the system loses routing and reply ownership first. The founder needs quality without reading every send. Fail: “Saw the opening. Congrats on the growth.” Pass: “Saw the opening for the first person in this seat. The first stretch usually goes to cleaning up the work you already have, before anyone new can use it. Is that the job, or is the hire for something else?” If you cannot write the second sentence, send the segment line. Content that supports outbound is a proof link, not more research.
The model returns a hypothesis or the word none
The model returns a URL, a date, and one hypothesis, or the word none.
Pass the buyer, the disqualifiers, three to five allowed signals, the claims you will stand behind, one good line, one bad line, and the tone. HubSpot’s prospecting guide says to check accuracy and tone before sending. Its prospecting agent, on Sales Hub Professional or Enterprise, using credits, drafts from guardrails you wrote, and a person adjusts. For each property, HubSpot lets you stop enrichment from overwriting a value already there. Turn that off for fields a person fills, or a later run replaces the checked value. None means segment copy.
An individual send stays blocked while trigger type, source URL, trigger date, or hypothesis is blank. Also store company, role, segment, proof or none, tier, and result.
Automate the block list before any draft
In a startup outbound process, automate the record that stops a bad send before you automate the sentence.
- A do-not-email list: customers, open conversations, opt-outs, and current deals. Every import checks it.
- The buyer and the disqualifiers, written, so a filter can fail a row. See what a seed startup automates first.
- One list source, stored on the row.
- One signal you can open. A blank date or URL means segment copy only.
- A draft that waits. On early batches, read the source, the role, and the hypothesis out loud.
- A reply, an opt-out, a hard bounce, or a meeting ends the sequence.
- Positive replies per hour of research, by trigger. Martal excludes unsubscribes, referrals elsewhere, and automated responses. Reachly also drops out-of-office and angry replies, and says opens tell you almost nothing.
The rule for each recipient is a separate gate, covered in AI lead research and outreach. Write the rule on the row before any draft. For a recipient in the Netherlands, the Autoriteit Persoonsgegevens requires prior consent for digital direct marketing, including mail to companies, under article 11.7 of the Telecommunications Act. Exceptions on that page: an existing customer for your own equivalent products, an address the company published to receive this mail, and a company outside the EEA, where that country’s rule applies. A work inbox not published for that purpose is not an exception. Other countries stay on the linked page. This is a gate, not legal advice. Leave the research undone when the buyer definition still moves every week, or the offer has not held for two weeks. High intent is a dated act you can open
A prospect is high intent when they fit the buyer you named and a dated act shows the problem is live. Fit without the act is a segment. The act without the fit is a stranger with a headline.
Stop at the first rung you can open: a reply, a booking, or product use, quoted back; then a public page in their words, with the link stored; then a change in who owns the work, only inside the window you wrote. A research-intent product only when it names the topic and a date. HubSpot research intent needs a Starter, Professional, or Enterprise subscription and is metered in credits. A seat that already includes credits needs no second purchase. The panel shows the topics and a research-level trend, the past thirty days against the thirty before. There is no page to open and no single event date, so it can order the queue and it cannot be the line. A surge with no URL, a bought list, or one anonymous visit is not a reason to write.
If the site has almost no traffic, you do not have the visitor test above. Do not buy a score.
I would cap the list, then write one rule
I would cap the named list, write one signal rule, and hold every draft until the source is open.

Questions people ask
Is a first name enough personalization?
No. A first name, a company token, or a compliment is what every other sender already does. Personalization means the line changes with the buyer's situation, not with a mail-merge field. If the same sentence could go to the next company unchanged, you have a segment message. Send that honestly, or use a dated fact that changes the problem. Do not dress a segment line up as research.
Should the model send once a signal is on the record?
Not on the early batches. A model may draft one hypothesis, and a blank is a valid result. Check the source, the role, and the block list before the row can leave the hold. HubSpot's prospecting guide says to check accuracy and tone before sending, and its agent drafts for a person to adjust. Automate that hold and the stop on reply. Leave unattended sending until one segment has produced replies you have read.
How long should research take for one prospect?
Set the budget before the week. A named account gets about fifteen minutes on the account and about three minutes per contact. A live signal gets about ninety seconds to confirm the signal and the generated line. An account with no signal gets no per-person research. If the named-account hours run past the time you have, cut the list rather than skim it. Judge the week by positive replies per hour of research.
What if the model invents a detail?
Throw the row back. A wrong promotion or a guessed tool is worse than a plain segment line. Require a URL and a date. When is a site visit a reason to write?
Only when the visit is in your own log and clears a threshold you wrote down. HubSpot's example pairs funding inside ninety days with visitor intent you define, such as at least three unique visitors from one company on a product page in the last seven days, and only when there is no open deal. One anonymous hit is not that test. People who never visited have no website signal. Do not buy a score to invent one.
