Hire a growth marketer second or third, on the paid or experiment layer, after one motion has a keep-or-kill result. Hiring that person first skips the buyer and the message.
Christoph Olivier says a consultant advises and sets up, and does not own the outcome. A first full-time hire owns daily work, usually not strategy. A fractional CMO owns the number and manages a team. Pre-seed finds the buyer. Seed proves one or two channels. Later work scales a channel that already signals.
Lillian Pierson rates that CMO seat’s own execution as low to moderate, because it directs. Her failures: an executive with no team writes into a vacuum; a founder who keeps every decision gets a deck; an agency on an open offer grows activity, not pipeline; a GTM engineer before a proven motion automates a leak. Build the operation before you hire a specialist
Build the operation before any specialist by making one motion repeatable, writing the repeat down, and hiring only for the step that then limits you.
Mario Peshev starts from how you sell, to whom, and how long it takes. One T-shaped marketer tries three or four channels, then an assistant takes the channel that shows traction while the senior keeps testing. Copy the hire order, not that opening count.
- Write the buyer and the offer from conversations you have had.
- Pick one motion for the first loop: founder outbound, one content path, one partner, or one paid test. Name the number and the stop date.
- Put capture, stages, and a source field in a CRM you own.

Do not open a second channel until the first motion has a keep-or-kill result. Herlin’s bar for the foundation is one or two. Olivier’s two or three come only after the buyer is clear.

- Same motion as yours: sales-led, product-led, marketplace, or ecommerce. A same-stage story from another motion is not proof.
- What changed in the CRM or in product use. Follower counts and impressions do not count.
- The kill rule, and whether they used it.
- Whose name is on the account, and where the handover note lives.
- Who else is in the file next week. An unnamed junior means you bought the pitch.

Sign a build, then decide if they stay to run it
A build ends on a date. A run is a second agreement, signed only after the loop works for a week without its author. These clocks are offers, not an average.

Is a four to six week sprint enough to run marketing?
A sprint can leave a message, a stack, and a playbook. It does not run the system after the end date unless someone is still in the tools. Ask which artifacts exist on that date, and whether a colleague can operate them without the author. If you need the loop kept alive, sign a separate stretch in days per week, with its own end date.
When is a fractional CMO the wrong first hire?
When no function exists yet and the CMO will only direct, you get a plan and nobody to ship it. Hire a founding operator who logs in. A fractional CMO fits once agencies or a first marketer are already busy and someone must own priorities, the hiring brief, and the weekly decision. If you will not give that person a decision slot, do not hire them either.
What should the agreement say?
State a fixed scope, a maximum number of hours, and an end date for the build. Name the artifacts, the one metric, and the kill rule. Put every login, prompt, and file in the company name, with a note someone else can follow. Decide later, in a separate agreement, whether they stay to run it. If the proposal cannot name who is in the account next week, do not sign.
